Factory Inspection in Vietnam: Why Buyers Need Someone on the Ground

Most sourcing problems are visible before the shipment leaves. The question is whether someone is actually looking.

Remote sourcing — placing orders based on spec sheets, price quotes, and third-party audit certificates — works until it doesn't. I've seen buyers receive shipments with:

None of these problems are invisible. All of them are detectable by someone present at the factory during production and packing.

What a Pre-Shipment Inspection Covers

When I conduct a factory inspection on behalf of a buyer, the scope typically includes:

Production audit (if timed with production):

Document review:

The Cost Structure

Factory inspection is typically quoted per man-day plus travel within Vietnam. For a single-factory inspection in the Mekong Delta (An Giang, Đồng Tháp) from Ho Chi Minh City, the typical time is one day. This cost is almost always recovered on the first shipment through reduced claim risk or better negotiating position with the supplier.

When to Use Inspection

I recommend pre-shipment inspection for: (a) first orders from a new supplier, (b) any order over 20MT, (c) specialty or certified product (ASC, organic-claim, USDA-listed), and (d) any shipment where claim resolution would be difficult due to distance or jurisdiction.
